Microsoft begins the largest restructuring in Xbox history, with the elimination of approximately 3,200 positions in the games division throughout fiscal year 2027. Half of the layoffs, approximately 1,600, occur immediately. The company also disposes of five studios, returning some to independence and selling others.
The decision reflects the failure of the strategy to transform Xbox into a Netflix-style subscription service, with billion-dollar investments in studio acquisitions to power Game Pass. The division’s new CEO, Asha Sharma, admitted in an internal statement that the business is “not healthy”, with profit margins 3 to 10 times lower than those of equivalent competitors in platforms and publishing.
Billion-dollar investments that did not deliver expected growth
Since 2018, Microsoft has spent tens of billions of dollars — estimated at around $80 billion to $100 billion including the acquisition of Activision Blizzard — to buy studios and titles likeCall of Dutyand expand the Game Pass catalog. The bet was to attract players to a subscription model with hundreds of games available, reducing dependence on hardware sales.
However, service growth fell short of expectations. Content and services revenue shrank, hardware sales fell significantly (down 33% in some quarters), and the installed base of current-gen consoles remained smaller than the competition. Sharma highlighted that in a typical year, the division lost 64 cents for every dollar invested.
Affected studios and focus on core franchises
Compulsion Games (South of Midnight) and Double Fine Productions (Psychonauts) will return to independence, maintaining their IP catalogs. Ninja Theory (Hellblade) and Undead Labs (State of Decay) were sold to new owners, with financing to complete ongoing projects. Arkane Lyon goes through a consultation process under French legislation.
The restructuring marks the end of the decentralized studio model. Microsoft will focus its efforts on large franchises such asHalo, Fallout, Call of Duty e minecraft, prioritizing efficiency and financial return.
Context of crisis in the games sector
The move comes amid the industry’s worst hardware crisis in decades, with rising component costs and stagnant overall gaming growth. While Xbox invested in multi-platform, PC, mobile and streaming, rivals such as Nintendo and Sony maintained a more traditional focus, with more stable results in console sales.
The Xbox division, which represents around 20% of the affected workforce, will have a reduction equivalent to 20% of its staff. Microsoft as a whole announces about 4,800 cuts, representing approximately 2% of total employees.
What changes for gamers and the future of Xbox
The greater focus on big franchises could mean fewer experimental and independent titles on Game Pass, but greater stability in blockbuster releases. Projects already announced remain under development. The company signals continuity in hardware, with mentions of a next generation of console (codenamed Project Helix) that integrates better with the PC.
This turn of events reinforces the difficulty of balancing subscription ambitions with the economic reality of AAA games, which require high investments and deliver unpredictable returns.
